Never spawn, request, or claim a named agent or subagent; preserve every phase gate, marker, and receipt yourself. ## Purpose Clears the **build** queue: every eligible `To Do` Story on the active board becomes an open, self-reviewed PR at `In Review`, in Jira dependency order, unattended. `agile-11-merge-train` then clears the **merge** queue (open PR β†’ `main`). An ambiguous ticket goes back as Needs Info; never guess its spec. **Non-goals:** merging to `main` (`agile-11-merge-train`); transitioning to `Done` (skill 14); scope not in the Story; backlog or future-sprint tickets. ## Sub-skills β€” dispatch each, never inline its logic Per ticket, in order. Each is one πŸ€– resume-marker phase, runs in its named agent (which invokes the sub-skill via the Skill tool at that phase's scoped model/effort), and returns a receipt. Loop: **dispatch β†’ read the receipt β†’ verify it against ground truth (git / `gh` / Jira) β†’ gate advancement**. A missing, incomplete, or contradicted receipt means the phase did not happen β€” re-dispatch. A returned turn with no receipt is a not-run phase, never a question to answer. **Verify by calling, not by reading.** The Verify column is commands to RUN β€” `mcp__atlassian__getJiraIssue`, `gh pr view`, `git show --stat` β€” whose result you state before advancing. "The receipt said `pass`" is not verification. **A receipt with a non-empty `unapplied_mutations` is INCOMPLETE, whatever its verdict.** Apply every entry (transition, label, comment, push) yourself, verify it against ground truth, and record that you did, before dispatching the next phase. **`review` is dispatched, never read inline here** β€” the full-diff read would stay resident in the orchestrator's context for the rest of the run. `self-reviewer` reads it in a context that dies with the phase. For a large PR, dispatch `review-lens` slices **directly from this orchestrator**, then `self-reviewer` with their receipts: it validates coverage and publishes the single verdict, Jira marker, and label. A fan-out from inside `self-reviewer` would be depth 2 and stall. Under `concurrency=0` it runs inline and you write the receipt **for yourself** β€” same gate; "I already reviewed it" is not a receipt. A receipt carries proof fields only β€” plus findings for `review` / `review-lens`, where prose inside a finding or a per-AC binding is the value. Symptom: `πŸ€– validate` / `πŸ€– plan` markers, code committed, ticket still at `todo-status-name`. Verify status per ticket once its chain returns and apply any missing transition yourself; a marker is not proof its transition landed. - **A build subagent cannot discover the project's gate** β€” it does not inherit the consumer `CLAUDE.md` / `AGENTS.md` or the CI workflow. Paste the complete gate list verbatim into its prompt (every CI lint command, not just the formatter, plus the test tiers and repo validators) and require a real exit code per gate. - **A whole-ticket dispatch stops at push** (as `implement-code` should) β€” no PR, no transition. Enumerate the `pr` and `status_change` steps in that prompt, or run those phases yourself afterwards. ## Concurrency β€” `0` inline / `1` sequential / `N` worktrees The project has a **single shared Docker Compose stack**, so stack access is strictly serial in every mode. - **`concurrency=0` β€” fully inline.** Every phase runs in the orchestrator's own context via the Skill tool; no `Agent` call at any layer. Same sequence, resume logic, and receipts (written out and checked explicitly). Required when this skill is itself invoked from a dispatched context (dispatch nesting depth is 1). - **`concurrency=1` (default) β€” one ticket at a time**, each phase dispatched to its named agent, no worktree. - **`concurrency=N>1` β€” N caps the tickets IN FLIGHT; it is not a batch size.** Each ticket runs the SAME per-phase chain as `concurrency=1`, one named agent per phase, advancing independently β€” siblings at *different* phases at once (one planning, one implementing, one in a fix cycle) is the intended steady state. A ticket leaving the pipeline frees its slot immediately. A worktree isolates the filesystem but not the stack, so a concurrent `implement` runs the **stack-free gate only** (lint + unit + typecheck + migration linearity) and defers the **stack-bound tiers** (integration, e2e, apply-on-fresh-DB) to CI β€” see `implement-code`. - **ONE worktree per TICKET, shared by that ticket's whole phase chain** (`validate`/`plan` read the code, `implement` writes it, `pr` reads the diff β€” all the SAME tree; a re-dispatched phase continues rather than starting clean): 1. **The orchestrator creates it** before dispatching `validate`: `git worktree add .claude/worktrees/ -b - ` Already there from an interrupted run? Reuse it (see salvage below). 2. **Each phase agent works in it BY ABSOLUTE PATH** β€” `cd ` in every shell call, `git -C …` for every git operation; state the path up front in the dispatch prompt. `EnterWorktree` typically **FAILS** for a dispatched agent β€” **EXPECTED, not a blocker**: fall through to the absolute path. Do **not** pass `isolation: worktree` on these dispatches (it mints a fresh, empty worktree per agent). 3. **The orchestrator removes it** in Phase 2b, once the branch has merged. Do NOT collapse the chain into a single agent to "get" the worktree β€” that drops per-phase scoping and tools (usually the `validate` transition). The plan reaches the implement agent through its `πŸ€– plan` marker. - **Precondition:** the consumer repo's CI must run the stack-bound tiers **on pull requests**. Nightly, on-main-only, or behind a manual label β†’ use `concurrency=1`. - **Inside its ticket's worktree an agent mutates freely; the SHARED checkout is off limits to every one of them** β€” no tree-wide `checkout`, branch switch, stash, or commit there. A failed `EnterWorktree` is NOT `blocked`. Reserve `blocked` for a worktree genuinely **missing or unusable**: then read the shared checkout **read-only** (`git show :`), never git-mutate it, and emit the receipt with `blocked` naming the path and the failure. Within one ticket phases run strictly one at a time; two tickets never share a worktree. - **The scratch/temp directory is shared across concurrent agents.** Name every scratch file for its work item (`pr-.md`, never `pr.md`, `body.txt`, `notes.md`), and re-read what actually landed before reporting done. Phase 2 monitoring/rework always runs **sequentially** (a red integration check needs the stack to reproduce) but never gates admitting new tickets. Read-only work parallelises freely. ## Codex adapter Codex does not discover plugin-local named phase agents. When loaded by Codex, run this phase chain inline (`concurrency=0`); do not promise named-agent dispatch. Keep the existing `.claude/worktrees/` convention. ## Configuration From the consumer repo's `CLAUDE.md` / `AGENTS.md` (`## Skill configuration`); the sub-skills read the same block. Fall back to lookups when absent. - **`cloudId`** β€” Atlassian cloud id for `mcp__atlassian__*`. Required. - **`ticket-prefix-regex`** β€” default `[A-Z]+-\d+`. - **`repo` / `repo-component-map`** β€” this repo's slug, and the Jira label/component β†’ repo map for multi-repo projects (used by `implement-validate`'s scope gate). Falls back to the git `origin` remote. - **`todo-status-name`** / **`in-progress-status-name`** / **`in-review-status-name`** / **`done-status-name`** β€” case-insensitive substring match, so localised names work ("Γ€ faire", "En cours", "Revue en cours", "TerminΓ©(e)"). Defaults `To Do` / `In Progress` / `In Review` / `Done`. - **`needs-info-status-name`** β€” default: leave in `To Do` and label `needs-info`. - **`backlog-status-name`** (default `Backlog`), **`board-id`** / **`board-type`** (pin when auto-detection is ambiguous). - **`story-points-field`** (default `customfield_10016`), **`base-branch`** (repo default), **`branch-prefix`** (default `feature/`). - **Lint / unit / integration commands** per touched path family, auto-classified into stack-free vs stack-bound tiers. "Unit" tests that hit the DB are stack-bound β†’ `concurrency=1`. - **`max-build-concurrency`** β€” per-repo default for `concurrency`. Default `1`. ## Input Optional. Explicit ticket keys β†’ just those; default is the whole active sprint. **`concurrency=N`** β€” the arg wins, else `max-build-concurrency`, else `1`. ## Autonomy Invoking this skill authorises the **full per-ticket pipeline for every eligible ticket in the queue**. Never pause for confirmation between phases or tickets. The only authorised stops are the Stop conditions below, plus the per-ticket validation gate (skips one ticket, not the run). Decide and document everything reversible β€” naming, structure, test approach, an ADR pattern, an HTTP status. Flag it in the PR; never stop for it. **Scope accepted mid-flight goes back into the ticket before `implement-pr`** β€” append it to the ticket, then implement it; never let the PR body be the only record. **Waiting on CI is never a stop.** While a check runs, advance every other admissible item β€” plan the next ticket, self-review or open a PR, process rework β€” and re-sweep the board's actual state each turn. Every in-flight ticket's check run gets its own background watch, and board state is re-derived from those watches, not from memory. Escalate **only** on a *critical* decision: **both** hard-to-reverse / high-blast-radius **and** not derivable from the ADR / PRD / Specs / existing code β€” a destructive data migration, a change to the auth or permission model, a breaking public-API or shared-contract change, a new external dependency or cost commitment, a rewrite of a shared component. Then: post a πŸ€– Jira comment with the decision, the options, and your recommendation; ask **one consolidated question** per ticket; park **that ticket only** and keep working the others; resume from its markers when answered. Unanswered by end of run β†’ report as **Blocked (awaiting decision)**, never silently guessed. --- ## Phase 0 β€” Select and order the work 1. **Detect the board type, then build the matching JQL.** **Scrum** (sprints) or **Kanban** (backlog column): find it via `/rest/agile/1.0/board?projectKeyOrId=` and read its `type`. Hard invariant for both: **a ticket in the backlog or a future sprint is never eligible.** **Both boards β†’ default, don't ask:** the Scrum board when a sprint is active, else the Kanban board; state which. Neither resolves (no active sprint *and* no non-empty Kanban board) β†’ the step 5 clean stop, not a question (this runs unattended under `agile-sprint-drain`). - **Scrum** β€” `project = ` AND status matches `todo-status-name` AND `sprint in openSprints()`. Exclude `futureSprints()` and no-sprint tickets (= backlog). Multiple open sprints β†’ scope to the named/most recent. - **Kanban** β€” `project = ` AND status matches `todo-status-name` AND on the board, not the backlog: subtract `/rest/agile/1.0/board//backlog` keys, or exclude `backlog-status-name` in JQL. Run it via `mcp__atlassian__searchJiraIssuesUsingJql` with `fields` including `summary`, `status` and the `story-points-field` id, then **re-verify the invariant per candidate** β€” drop anything the JQL let through. 2. **Load each candidate in full** (`mcp__atlassian__getJiraIssue`): summary, description, AC, DoD, technical notes, Specs UI + ADR links, labels, points (`story-points-field`), **`issuelinks`**, and any linked Bugs from a prior QA run. 3. **Build the dependency graph** from `issuelinks` and topologically sort. Eligible only if every blocker is already `Done` or completes earlier in this run; otherwise **deferred**. A cycle aborts the run. 4. **Build the rework queue:** `in-review-status-name` tickets on the same board carrying a `πŸ€– ` marker. They skip the build phases and go straight to `implement-monitor`. 5. **No work β†’ stop cleanly.** No open sprint, no/empty board, no eligible ticket, or every remaining ticket deferred with an empty rework queue: emit the Phase 3 report with an empty table and a one-line reason, then end. Whenever a slot frees, admit the next eligible ticket in dependency order, checking **at that moment** against the tickets ALREADY in flight: 1. **Mutually independent only** β€” no "is blocked by" edge among the in-flight set. 2. **No planned-file overlap** with a ticket still being **built** β€” compare `plan` receipt `files-to-touch` (or a light grep, or `agile-8-refinement`'s `sprint-shared-file-audit`). **Binds from `implement` onward only:** run `validate` and `plan` (read-only) for any eligible ticket even while its `implement` waits, so it starts coding the instant a slot frees. **Overlap with a sibling that already has an open PR (``) does NOT block** β€” admit it; the merge train rebases anyway. 3. **At most one migration-adding ticket in flight** β€” the overlap filter misses two migrations in different files, and neither worktree's linearity gate sees the sibling's. Announce each admission (`══ admit PROJ-34 β€” 3/3 in flight ══`), create its worktree, then run Phase 1 for it as its own phase chain. A ticket leaves the pipeline when its PR is open and handed off (or it is skipped/parked); admit its replacement **then**, never after a whole group clears. **Fallback ladder β€” step down one rung and say which.** Worktrees unavailable β†’ `concurrency=1`. Agent dispatch unavailable (already inside a dispatched context, or no agent tooling) β†’ **`concurrency=0`, fully inline** (sanctioned, not a violation). **Salvage: a died subagent's work is still in the ticket's worktree β€” inspect before re-dispatching.** `git -C status --porcelain` and `git -C log --oneline @{u}..` show which phase actually got done; resume there. Delete the worktree and start over only when its state is unusable. (`implement-code` checkpoint-commits and pushes early for this.) --- ## Phase 1 β€” Per-ticket pipeline (resumable) For each eligible ticket in dependency order. **Resume first** β€” never restart a ticket whose earlier phases are done. Detect the resume point from markers, reconcile against the real artifacts, and **trust the artifact** (a phase can crash before or after posting its marker). 1. Read the ticket's Jira comments for the latest `πŸ€– ` marker: none β†’ `validate`; then `plan`, `implement`, `pr`, `review`, transition+monitor; `status_change` β†’ monitor only. Recover the plan body and PR URL from their comments rather than regenerating them. 2. Resume at the earliest phase whose output is genuinely missing: branch missing β†’ `implement`; branch with unpushed work β†’ `implement` (it reuses the branch); commits pushed but no open PR β†’ `pr`; PR open but no `review` marker β†’ `review`; `status_change` marker present β†’ straight to Phase 2. 3. **Newest marker wins.** With an `implement`/`pr` marker and a later `rework` marker, compare timestamps β€” a ticket already `In Review` with a newer `rework` marker resumes in Phase 2. Each sub-skill is idempotent on partial state. > **Marker format** β€” each sub-skill posts its own via `mcp__atlassian__addCommentToJiraIssue` (`contentFormat="markdown"`). The merge path closes the trail with `post_merge` (`merge-jira-postmortem`); a ticket at Done with build markers and no `post_merge` was merged outside the train, and the closeout reports it. **Dispatch each phase to its named agent** (table above), passing the ticket key, the resolved config, and the receipt it must return; verify before advancing. At **every** concurrency: `N>1` parallelises across TICKETS, never by merging phases into one agent; only the `implement` link takes a worktree (pass `mode=concurrent` to `implement-code`). Blocker gate, resume logic, and review gate are unchanged. 1. **`implement-validate`** (`agile-execution:ticket-validator`) β†’ `out-of-scope` (wrong repo) or `rejected` (under-spec'd β†’ Needs Info) β†’ skip the ticket, continue; `critical-park` β†’ escalate one consolidated question, park, continue; `pass` β†’ proceed. 2. **`implement-plan`** (`agile-execution:ticket-planner`) β†’ plan + ACβ†’test map (`πŸ€– plan`). 3. **`implement-code`** (`agile-execution:build-implementer`) β†’ branch off base, implement, tests, gate green, commit, push (`πŸ€– implement`). 4. **`implement-pr`** (`agile-execution:pr-publisher`) β†’ open or update the PR (`πŸ€– pr`). 5. **`implement-review`** (`agile-execution:self-reviewer`) β†’ all six lenses from one read, verdict posted to PR + Story (large PR: `review-lens` fan-out first, as above). - **changes requested** β†’ re-invoke `implement-code` with the numbered findings (Critical **and** Minor), then re-review. Loop to **approved**. Cap: >3 cycles without converging β†’ leave the PR open, post a πŸ€– blocked comment, skip the ticket. - **approved** β†’ post `πŸ€– review`, continue. 6. **Transition + hand off** (`status_change`): move the Story to `in-review-status-name` and post `πŸ€– agile:phase=status_change` (2–3 lines, PR link, AC coverage, flagged decisions). Verify via `mcp__atlassian__getJiraIssue` before counting it handed off. **Never `Done`.** 7. **`git checkout `** before the next ticket, so the next `implement-code` does not branch off this feature branch. **`concurrency≀1` only:** at `N>1` it would mutate the shared checkout β€” skip it. --- ## Phase 2 β€” PR monitoring and rework **Mandatory β€” the run is not complete without it.** Every ticket in the rework queue **and** every ticket this run moved to `In Review` goes through `implement-monitor` on its PR; a green self-review says nothing about CI. **Dispatch each PR to `agile-execution:build-monitor`** (inline via the Skill tool under `concurrency=0`) and verify its receipt per the gate table. It handles new review comments, failing checks, and conflicts, filtered by the last `πŸ€– agile:phase=rework` marker. Best-effort on *human* review latency, **not** on CI β€” a `FAILURE`/`UNSTABLE` check caused by this run's code is diagnosed and fixed now; a red deferred integration check is reproduced and fixed here, never pushed back to CI unfixed. It touches the shared stack, so PRs are monitored **one at a time**, each starting when THAT PR's CI completes. The orchestrator owns that wait (one background watch per run id, see `## Waiting on CI`): a `waiting: ` receipt arms the watch, then a fresh `build-monitor` is dispatched with the handoff when the run completes. Never hold admission of new tickets for it. No ticket may be reported `In Review` until its PR was monitored this run β€” evidenced by a `πŸ€– rework` marker or a recorded clean-monitor result. ## Phase 2b β€” Worktree cleanup (only after a `concurrency>1` run, best-effort) The orchestrator removes the per-ticket worktrees (`.claude/worktrees/`) this run created β€” nothing auto-cleans them, and a lingering one holds its branch so a later branch delete fails. One pass after Phase 2: ```bash git worktree list --porcelain # what exists, and which branch each holds git branch --merged # which of those have landed git worktree remove # merged branch only git worktree prune # drop stale administrative entries ``` Remove **only** worktrees whose branch is merged (an unmerged one is live work). **Never `--force`**: a refusal means something unpushed lives there; report the path. Failure here is a housekeeping item, never a ticket outcome. Pairs with `agile-11-merge-train`'s Phase 4b, which deletes the merged branches. ## Phase 3 β€” Final report **Reconcile every ticket this run touched against ground truth first β€” never report from memory.** Confirm the PR is open (`gh pr list --head `), the Jira status is the expected one, and the `πŸ€–` markers are present. Fix any mismatch now by re-applying the missing mutation. Also check: - **Phase 2 ran for this ticket.** Skipped β†’ run it now. - **CI is green, or its red is diagnosed.** A red check from this run's own code β†’ loop back into Phase 2. A dispatched agent (or a skill inline inside one) ends when its turn ends, so nothing can wake it. - **Top level:** one Bash `run_in_background: true` wait per run id, with `timeout` above the run's usual duration (not the 600 s foreground cap); keep working until notified. One wake per run: no `sleep` loop, no short wait re-issued on expiry. Have the command print everything the next step needs (conclusion, head sha, names of failed jobs), so the notification is read once, inside the call that acts on it, never in a standalone `cat` of the output file. Right after a push there may be no run id yet: do not `sleep` and re-list, hand off `waiting: ci-on ` and let the top level resolve it. Do what does not need the result, then end with a handoff: `waiting: ` (or `ci-on`), `resume_at: `, and the state later steps need (PR, branch, worktree path, reviewed sha, round, unposted findings). The top level watches the run, then dispatches a **fresh** agent with the handoff and `ci: `; it starts at `resume_at`, trusts earlier steps' markers and receipts, and reads only what remaining steps use. Never resume the paused agent: subagent caches last 5 minutes, so resuming re-writes its whole context. - **Fallback, no background notifications or no dispatch (e.g. Codex):** one bounded foreground wait, re-issued on timeout. Issue every state-changing call (transition, marker, `git push`, `gh pr create`/`edit`) on its own: one failure in a parallel block cancels the whole block. Reads parallelise freely. Under concurrency, each ticket's pipeline stays one-at-a-time internally. - **A wrong ticket is corrected in the open.** When an AC names a file, test, or symbol that does not exist, `implement-plan` establishes ground truth, posts a `πŸ€– ` comment with evidence, and satisfies the AC **by intent**; the PR body repeats it. (Two independent tickets touching one shared file is an expected merge-train conflict, not a licence to stack.) - **Output prose stays in normal English** β€” PR bodies, Jira comments, and the report are permanent artifacts. ## Stop conditions Stop the **whole run** and report: no work available (Phase 0 step 5 β€” a clean stop, emit the empty report); a ticket cannot be loaded (auth, deleted, wrong project/`cloudId`); a dependency cycle; `git push` / `gh pr create` fails for auth/permissions; two consecutive tickets hit the same unrelated CI infrastructure failure. Stop **one ticket** and continue the run: wrong repo (out-of-scope skip); validation rejected (Needs Info); a critical decision (park + ask); the reviewβ†’code fix loop exceeds 3 cycles; a blocker is still not `Done` when its turn comes (defer).
