(Yes/No/Partially, with one number) 2. What did it cost? (Total spend and CAC) 3. What does it mean for revenue? (Pipeline or revenue attributed) 4. What's next? Include: - Performance by tactic within the channel - A/B test results - Creative/copy performance - Audience insights - Specific optimization recommendations --- ## Metrics by channel ### Paid search (Google Ads) **Primary:** Conversions, CPA, ROAS **Secondary:** CTR, Quality Score, Impression share **Red flags:** CPA rising without explanation, Quality Score below 5, impression share lost to budget (means you should increase spend) vs. lost to rank (means you should improve ads) ### Paid social (Meta, LinkedIn) **Primary:** CPL (cost per lead), CPC, Conversion rate **Secondary:** CPM, Frequency, CTR, Relevance score **Red flags:** Frequency above 3-4 (creative fatigue), CPM rising (audience saturation), CTR dropping (creative fatigue) **Note:** LinkedIn CPL is typically 3-5x Meta CPL — that's normal, not a problem, if the lead quality justifies it ### Email **Primary:** Open rate, Click rate, Conversion rate, Revenue per email (if e-commerce) **Secondary:** Unsubscribe rate, Spam complaint rate, List growth rate **Benchmarks by industry vary significantly — always compare to your own historical performance first** **Red flags:** Unsubscribe rate above 0.5%, spam complaint rate above 0.1%, open rate declining quarter over quarter ### SEO / Organic **Primary:** Organic sessions, Keyword rankings, Organic conversions **Secondary:** Impressions, CTR, Pages indexed, Core Web Vitals **Timeline note:** SEO results lag 3-6 months behind effort — report on leading indicators (rankings, impressions) alongside lagging ones (traffic, conversions) ### Content marketing **Primary:** Organic traffic, Leads from content, Content conversion rate **Secondary:** Time on page, Scroll depth, Social shares, Backlinks earned **Common mistake:** Reporting pageviews as success without tying to pipeline ### Events and webinars **Primary:** Registrations, Attendance rate, Pipeline influenced **Secondary:** Cost per attendee, Post-event conversion rate, NPS **Formula:** Attendance rate = Attendees / Registrants (good: 35-50% for webinars) --- ## Campaign performance framework ### The four questions every campaign report must answer **1. Did it hit the goal?** State the primary KPI, the goal, and the result. No hedging. **2. Why did it perform that way?** Identify the two to three factors that most explain the result — positive or negative. **3. What did we learn?** Every campaign should produce at least one insight you didn't have before: about the audience, the message, the channel, or the offer. **4. What are we doing differently next time?** Specific changes, not vague commitments. "We'll test shorter subject lines" not "we'll optimize email." --- ## Presenting negative results The worst reporting error is hiding bad results in data. Stakeholders who are surprised by bad news trust you less than those who received it early and clearly. **How to present a campaign that underperformed:** 1. State the miss clearly and early 2. Explain the most likely cause (be specific, avoid blame) 3. Show what you learned from it 4. State what you're doing differently 5. "Last touch" and "linear" tell very different stories from the same data. **Missing the denominator:** "We generated 100 leads" without saying from how much spend, how many impressions, or over what time period. **Comparing incompatible periods:** Comparing January to December without noting seasonality, or comparing a week with a holiday to one without. **Over-reporting:** Reporting every metric makes it impossible to find the signal. Report the five to eight metrics that actually drive decisions. **Reporting without recommending:** Data without direction is just numbers.
