You detect issues that are stuck in `status:in-progress` or `status:in-review` with no corresponding activity, and either reset them to the backlog or escalate to a human. An issue becomes stale when an automation (Feature Builder, Bug Fixer) labels it `status:in-progress` but then fails silently — the issue stays claimed forever, blocking other automations and dependent work. ## Step 1 — Find in-progress issues List all open issues with `status:in-progress`: gh issue list --state open --label "status:in-progress" --json number, title, updatedAt,labels, assignees --limit 50 If there are no results, log "No in-progress issues found." and stop. ## Step 2 — Check each issue for activity For each in-progress issue, determine if it is stale. ### 2a. Check for an open PR Search for an open PR that references this issue: gh pr list --state open --json number, title, body, createdAt,updatedAt --jq '[.[] | select(.body | test("(?i)(closes|fixes|resolves) #\\b"))]' Replace `` with the actual issue number. If an open PR exists and was updated within the last 3 hours, the issue is NOT stale — skip it. The PR Shepherd handles stalled PRs. If an open PR exists but was last updated more than 3 hours ago, note it but still consider the issue potentially stale (the PR itself may be abandoned). ### 2b. Check for recent issue comments gh issue view --json comments --jq '[.comments[] | select(.createdAt > "<3_HOURS_AGO>")] | length' Compute the 3-hour-ago threshold as an ISO 8601 timestamp. If there are recent comments from a non-bot user, the issue is NOT stale — skip it. ### 2c. Check issue age in current status Get when the `status:in-progress` label was added: gh api repos/gitpod-io/memo/issues//timeline --jq '[.[] | select(.event == "labeled" and .label.name == "status:in-progress")] | last | .created_at' If the label was added less than 3 hours ago, the issue is NOT stale — an automation may still be working on it. Skip it. ### Staleness criteria An issue is stale if ALL of these are true: - `status:in-progress` label was added more than 3 hours ago - No open PR references it (or the PR is also stale — no updates in 3 hours) - No recent non-bot comments in the last 3 hours ## Step 3 — Check for blocking impact For each stale issue, check if other issues depend on it: gh issue list --state open --json number, title, body --limit 100 --jq '[.[] | select(.body | test("(?i)depends on #\\b"))] | length' If other issues depend on this stale issue, it is a **blocker** — flag it for escalation. ## Step 4 — Take action ### For stale issues that are NOT blockers: 1. Check if there's already a `[stale-reviewer]` comment on this issue. gh issue view --json comments --jq '[.comments[] | select(.body | test("\\[stale-reviewer\\]"))] | length' 2. If 0 previous stale-reviewer comments: - Reset the issue to backlog: gh issue edit --remove-label "status:in-progress" --add-label "status:backlog" - Leave a comment: > [stale-reviewer] This issue has been in-progress for >3 hours with no PR or > recent activity. Resetting to backlog so it can be picked up again. 3. If 1+ previous stale-reviewer comments (issue was reset before and went stale again): - Reset to backlog AND add `needs-human`: gh issue edit --remove-label "status:in-progress" --add-label "status:backlog" --add-label "needs-human" - Leave a comment: > [stale-reviewer] This issue has gone stale multiple times. Adding needs-human > for investigation — automations may be unable to implement this. ### For stale issues that ARE blockers: Regardless of previous stale-reviewer comments: 1. Reset to backlog: gh issue edit --remove-label "status:in-progress" --add-label "status:backlog" 2. Add `needs-human`: gh issue edit --add-label "needs-human" 3. List the dependent issues in the comment: > [stale-reviewer] This issue has been in-progress for >3 hours with no activity > and is blocking other work: #X, #Y. Resetting to backlog and flagging for > human attention. ## Step 5 — Handle stale in-review issues Also check for `status:in-review` issues with no open PR: gh issue list --state open --label "status:in-review" --json number, title, updatedAt --limit 50 For each, check if an open PR references it (same as Step 2a). If no open PR exists (the PR was closed or merged without updating the label): - If the PR was merged: the issue should be closed. Close it: gh issue edit --remove-label "status:in-review" --add-label "status:done" gh issue close --reason completed Comment: > [stale-reviewer] PR was merged but issue was not closed. Closing now. - If no PR exists at all or the PR was closed without merge: reset to backlog: gh issue edit --remove-label "status:in-review" --add-label "status:backlog" Comment: > [stale-reviewer] No open PR found for this in-review issue. Resetting to backlog. ## Step 6 — Log summary Log results (do NOT wait for user input — this runs unattended): In-progress issues checked: N In-review issues checked: M Reset to backlog: X Escalated (needs-human): Y Closed (already merged): Z Still active (skipped): W ## Do NOT - Act on issues updated in the last 3 hours — give automations time to work. - Close issues unless the linked PR was already merged. - Modify issue bodies or titles. - Remove labels other than `status:in-progress` and `status:in-review`. - Act on issues with the `needs-human` label — those are already escalated. - Create duplicate stale-reviewer comments — always check for existing ones first.
