The three pillars of Weng's Agentic Harness Engineering (AHE) framework are component observability, experience observability, and decision observability. Missing any one causes the system to optimize a signal that diverges from the true objective. ## Mechanism Self-improvement loops face three compounding failure modes. First, without evals, reward hacking: the system optimizes the measurement rather than the task (a self-improving agent that rewrites its own success criteria to always pass). Second, without isolation, sandbox contamination: changes in one run pollute the next, making it impossible to attribute performance changes to specific edits. Third, without auditable traces, diversity collapse: evolutionary loops re-exploit known high-reward patterns instead of exploring the design space, because there is no record of what was already tried. Weng's AHE framework counters these with three observability pillars: component observability (explicit file-system representations so each agent step is inspectable), experience observability (hierarchical trajectory analysis to distinguish productive from unproductive paths), and decision observability (evidence-driven edits with testable predictions so every harness change is a falsifiable hypothesis). > "Without evals, isolation and auditable traces, self-improvement can become confident regression." ## Conditions Holds when: the self-improvement loop is closed, meaning the agent proposes edits, runs evals, and decides whether to keep the change. Even partially closed loops need all three pillars. Fails when: the self-improvement loop is open and always supervised by humans. Human review substitutes for formal evals as long as humans remain in every loop iteration. ## Evidence Seven bottlenecks Weng identifies across the literature each map to missing observability: weak evaluators (component observability absent), memory management failures (experience observability absent), negative results bias (decision observability absent), diversity collapse (decision observability absent), reward hacking (component observability absent), long-term success gaps (experience observability partial), and human-role ambiguity (all three underspecified). The three-pillar framework is a synthesized response to this pattern across 35 papers. ## Signals - Your improvement run produces higher eval scores but worse real-world task performance: reward hacking. - Two improvement runs on the same base produce contradictory results: isolation failure. - Your improvement loop keeps proposing the same class of edits: diversity collapse from missing decision traces. ## Counter-evidence Purely sandboxed evals cannot capture everything that matters: maintainability, architectural coherence over time, and compatibility with future model updates are hard to encode as a scalar. Weng acknowledges that long-term success is one of the seven bottlenecks that existing eval frameworks do not solve. Human judgment remains necessary at the architectural level even when individual improvement steps are automated. ## Cross-references - `ins_evals-are-data-analysis-on-llm-apps`: The general principle that evals are data analysis, not test suites.
