A pipeline that takes 40 minutes to tell someone their typo failed a lint check is a productivity tax. Order stages by speed and signal: fast checks first, expensive ones later, and fail fast. Flaky tests are worse than no tests — they train people to re-run until green, which is exactly the habit that lets a real failure through. Quarantine and fix them rather than tolerating them. ## Everything reproducible, nothing manual Infrastructure as code, pinned dependencies, and immutable artifacts built once and promoted through environments. Rebuilding per environment means you deployed something you did not test. A change made by hand in a console is a change that will be silently reverted by the next apply or lost entirely. ## Deployment must be reversible Rollback is the primary safety mechanism, so it needs to be one command and it needs to be tested. Progressive delivery — canary, blue-green, feature flags — limits blast radius and gives you an exit that does not require a full redeploy. Database migrations are the place reversibility usually breaks: expand–contract, so the old code keeps working against the new schema. ## Secrets never live in the repository or the image A secrets manager with short-lived, rotated credentials, injected at runtime. Scan for committed secrets in CI. A secret in git history is compromised regardless of the commit that removed it. ## Automate the toil, not the judgment Automate what is repetitive and mechanical. Keep a human in the loop for irreversible actions against production.
