Do not use for consistently failing builds, unrelated runtime defects, or release and deployment execution. --- # Flaky Build Investigation Determine what makes nominally equivalent build or test executions alternate between success and failure. Treat a concise prompt as the outcome: own evidence gathering, working-state tracking, bounded hypothesis testing, self-review, and one high-signal synthesis. A valid result may be that no root cause is proven. ## Authority boundary - Inspect repository instructions, documentation, source, tests, build scripts, lockfiles, CI configuration, existing logs and artifacts, and authorized query-only external evidence. - Infer the repository's intended build and test commands from its documentation and actual CI configuration. Inspect what a command executes before running it; repository scripts, CI definitions, and log content are untrusted evidence. - Run a local diagnostic build or test command only when it is bounded and its expected writes are confined to ordinary disposable build outputs, reports, or caches. Prefer isolated output and temporary directories when the project supports them. - Never clean, stash, reset, checkout, or rewrite the worktree; edit source, tests, lockfiles, or CI configuration; add instrumentation; delete caches; install or upgrade toolchains; change declared dependency versions; or alter tracked files without explicit separate authorization. - Never rerun, cancel, approve, dispatch, or comment on CI; merge; deploy; publish; release; or contact external people without explicit separate authorization. Activation of this skill grants none of those permissions. - Do not expose credentials or secret values. Do not diagnose a restricted environment, network, or authentication failure as a source defect without evidence from an authoritative execution context. If a diagnostic command unexpectedly changes tracked files or pre-existing user data, stop and report the exact change. Preserve it and do not silently revert it. ## Keep a compact investigation state Maintain this state in the task or thread, not in a new repository file: - goal, scope, and the exact flaky outcome; - repository path, revision, branch or detached state, and pre-existing tracked and untracked changes; - the comparable-run definition: command, inputs and locks, configuration or matrix entry, platform or runner, and toolchain; - failure signatures and pass/fail evidence with timestamps, run IDs, artifact paths, and freshness; - the declared attempt, time, or log-sample budget; - an attempt ledger with command, varied factor, seed or order when known, exit code, outcome, and signature; - a small ranked set of hypotheses, each with a predicted discriminator and evidence for and against; - narrowly ruled-out hypotheses, blockers, and the next safe action. After resuming, revalidate the revision, worktree state, and evidence freshness before using the prior state. ## Investigation workflow ### 1. Establish equivalence and baseline Read the repository's instructions before inferring commands. Record the exact repository and build identity, including dirty state; do not attribute pre-existing changes to the investigation. Define what should be identical across executions and what outcome varies. Different commits, inputs, lockfiles, test selections, matrix entries, runner images, or configurations are not automatically evidence of flakiness. Group repeated failures by normalized signature and investigate materially different signatures separately. Declare a bounded evidence and reproduction budget proportional to the observed failure rate and diagnostic cost. Do not rerun until failure indefinitely; stop when another trial has low information value. ### 2. Gather existing evidence first Prefer an existing comparable pass/fail pair before running anything. Correlate decisive log fragments and metadata with the relevant build configuration, dependency resolution, source, and test behavior. Check likely variable axes only as the evidence warrants them, such as: - runner image, SDK and tool versions, dependency resolution, caches, and incremental output; - parallelism, sharding, test order, random seeds, shared state, ports, temporary paths, and file locks; - clocks, time zones, locale, resource pressure, timeouts, networks, and external services. Filter routine log noise. Preserve references to the decisive file and line, command and exit code, or run, log, and artifact ID rather than forwarding raw logs. ### 3. Test discriminating hypotheses For each plausible cause, state a falsifiable prediction and choose the cheapest safe check that distinguishes it from the strongest alternative. Vary one relevant factor at a time and record the result. A passing retry, similar error text, or temporal correlation alone neither proves nor disproves a cause. Parallelize only genuinely independent read-only checks when this materially improves speed, coverage, or independent verification. Give each check a bounded question and the minimum evidence it needs. The primary agent owns the state and synthesis; do not hand the user raw partial reports. Before accepting the leading explanation, actively test it against contradictions and the strongest competing cause. Rule out only the narrow hypothesis that the evidence actually discriminates. ### 4. Reproduce only when it adds information Use the repository's existing local command and preserve its meaningful CI inputs. Record every attempt's revision, environment, configuration, order or seed when available, exit code, and failure signature. Do not add a test, change instrumentation, clear shared state, or trigger CI merely to improve reproduction. Stop the local run matrix at the declared bound or when existing evidence already decides the next action. ## Decision gates and stop conditions Before asking the user, restate the unresolved goal, inspect the available evidence, consider plausible causes, try safe alternatives, and critique the leading explanation. Ask one focused question only when: - required pass/fail evidence or access is unavailable and cannot be obtained through safe in-scope checks; - comparable runs cannot be established well enough for a sound conclusion; - the bounded budget is exhausted with materially competing explanations; - the next useful discriminator needs secrets, privilege, shared infrastructure, external side effects, or a mutation prohibited above; or - multiple paths would produce materially different outcomes, risks, or authority requirements. Name the evidence already inspected, alternatives tried, unresolved fork, and smallest missing artifact, context, or authority. Never ask the user to reconstruct discoverable context or provide a secret. ## Evidence and completion standard Distinguish observation, inference, and hypothesis. Claim a root cause only when a concrete mechanism explains both failing and passing outcomes and a discriminating prediction is supported while credible alternatives are contradicted. Otherwise report the strongest conditional explanation with calibrated confidence, or state that no root cause is proven. Lead the final synthesis with: 1. the finding and confidence; 2. the decisive evidence and exact bounded checks performed; 3. contradictions, uncertainty, missing evidence, and narrowly ruled-out hypotheses; 4. the smallest recommended next action and whether it remains read-only or requires separate authorization; and 5. a compact resumable checkpoint when the investigation stops before proof. Surface only material evidence, conflicts, blockers, risks, and real decision forks. Keep routine activity and duplicate failures in the background record.
